Sadly, I think serial console is out of the question. We have to test
the actual process of our installer, and that's out the normal SGVA
and keyboard ports. In other words, we have to test what's actually
going to happen in an automated way. Changing anything other than the
human on the other end is probably a non-starter.

Cross platform isn't the problem (mostly). It's 400+ systems we need
to connect to during install that's the problem.

Not an option. We sell a commodity, PC-based product running Linux.

They're alreay configured to boot from PXE 1st. Did I mention we have
400+ systems and *any* of them could be doing an installer test at any
time? Including between 21:00 and 08:00 when there are no human
beings in the building ?

Sadly, no. Maybe the serial console option, but it's doubtful...
